Demo vs Funded Execution: Why Your Challenge Fills Differ

Demo vs Funded Execution: Why Your Challenge Fills Differ - Orion RFX The Orion Journal

The direct answer: most prop-firm challenges run on demo servers where orders fill against a simulated book - near-instant, at or near the quoted price - while funded accounts often route through tighter execution logic, sometimes with real liquidity behind it or with slippage and latency deliberately simulated. The result is that the same strategy can perform measurably differently after you pass, not because the market changed but because the fills did. If your edge is thinner than the execution difference, it won't survive the jump.

What actually differs between the two environments

  • Slippage. Demo fills routinely occur at the requested price. Live or live-simulating execution slips - especially on stops, on news, and in thin sessions. Our slippage explainer covers the mechanics.
  • Spread behaviour. Demo spreads are often steadier; real spreads breathe - widening at rollover, around news, and in illiquid hours. A strategy targeting a handful of pips is exquisitely sensitive to this.
  • Latency and requotes. Simulated books don't queue. Real execution introduces milliseconds that matter to fast strategies and don't matter at all to slow ones.
  • Stop and limit fills on gaps. Demo servers can fill a stop at its exact level through a gap that live execution would fill considerably worse.
  • Deliberate simulation. Some firms now add artificial slippage and latency to evaluation servers precisely to shrink this gap - partly a response to the exploit-driven history we cover in our HFT-loophole coverage. How much friction is simulated, and where, varies by firm and changes over time.

Why firms structure it this way

Running thousands of evaluations on real capital would be ruinously expensive, so demo evaluation is a rational design - the economics are laid out in what is a prop firm. But it creates a selection problem: strategies that exploit idealised fills pass tests they'd fail in reality. Firms close the gap from their side with execution simulation and prohibited-strategy rules; you close it from yours by building for the harsher environment from day one.

How the gap catches traders out - especially automated ones

  • Edges calibrated on demo fills. An EA optimised on challenge execution can have its entire margin consumed by live slippage and spread. Scalping and news strategies are most exposed; slower swing systems barely notice.
  • Psychological whiplash. Traders interpret normal execution friction on the funded account as "the firm turning against me", then change a working strategy. Usually it's just fills being fills - the same adjustment problem described in demo vs live trading.
  • Misreading the equity curve. A post-funding dip within normal variance gets blamed on execution; a genuine execution problem gets blamed on variance. Without measurement you can't tell which - our equity curve analysis guide helps separate the two.

Practical checklist

  1. Backtest with pessimistic assumptions: add spread widening and slippage to every fill, and re-check whether the edge survives. If it only works with perfect fills, it doesn't work.
  2. Prefer strategies whose average profit per trade is large relative to typical execution costs - friction-resistant by construction.
  3. On the funded account, log actual fills versus requested prices for the first weeks. Measure the gap; don't guess it.
  4. Avoid strategy changes in the first post-funding drawdown unless your fill log shows a genuine execution shift.
  5. Check the firm's current documentation for what execution model each account stage uses - and expect it to change without much fanfare.

Bias declared

We build Nebula, a no-code EA builder that stress-tests generated strategies with realistic execution costs rather than fantasy fills, and whose prop-firm mode bakes daily-loss and drawdown caps into every EA - so a bad-fill day hits a coded limit, not your breach line. Biased, of course; but "build for the worst fills you'll see, not the best" is good advice with any toolchain.

We are not affiliated with any prop firm mentioned. Rules change frequently - always verify against the firm's current terms. Trading carries a high level of risk; nothing here is financial advice.
